I break down how we started five years ago with one car on Turo, scaled into one of the biggest Turo fleets in Phoenix, and then got kicked off the platform. That forced us to go full private, and honestly it ended up being one of the best things that ever happened to our business. I walk you through the yard and warehouse: why we have cars sitting (waiting on plates or waiting to be sold), how we use auctions, and how we sell units to rideshare drivers on the side. I also talk real numbers — like older Model 3s averaging around $1,600/month private (versus roughly $800/month on Turo), and Model Y’s doing around $2,000/month. I show a crazy example of an 8-month private booking on a 2019 Jeep Cherokee that did $25,000, on a car that’s basically only depreciated a few grand. The big takeaway: private rentals with a legit system (verification, contracts, insurance, funnels) can be 50–100% more revenue than platform-only hosting if you run it correctly.
